When you begin to delegate more tasks and responsibilities to your team you can easily become stumped as to what to give them to do. Today we’re talking about gaining clarity on your vision in a way that allows you to reverse engineer your long-term goals and break them down into smaller tasks. To grab the PDF download of an example of what this has looked like inside Foot Traffic, dm me on Instagram ‘CLARITY’ and we’ll send it to you. You can find me @stacytuschl

You’re getting caught up in the day-to-day maintaining your status quo but that isn’t getting you any closer to your goals of increasing your revenue. Things are feeling mundane and monotonous and your team members aren’t especially fired up about their daily tasks. We’ve got to get crystal clear on the movement and impact of each activity.

5 Steps to Turning Your Goals into Tasks

1. Reassess for the biggest impact look at data to tell you or start tracking

2. Identify activities not producing results (either pause or stop)

3. Calendar those activities with consistency

4. Overestimate timeline in your favor

5. Hold yourself and others accountable

Number 5 is probably the hardest and most important one. How often are you keeping your commitments to yourself? Be aware of that. It's a big deal, even if no one knows but you. The better you get at this the more progress you will see. When my alarm went off today at 4:50am, do you think I was excited to get out of bed? No, but I made a commitment to get up and start my day, so I did. It's much easier to keep others accountable. You’re paying for results, so as long as you track what are they working on this week and today, you’ll move closer every day.

To grab the PDF download of an example of what this has looked like inside Foot Traffic, dm me on Instagram ‘CLARITY’ and we’ll send it to you. You can find me @stacytuschl

According to a Gallup poll, the cost of replacing an individual employee can range from one-half to two times the employee's annual salary.

Today we’re talking about why it’s important to prioritize rewarding your employees and there’s a PDF download, dm me on Instagram @stacytuschl ‘REWARD’ to get the list of 20 Ways to Reward Your Employees

I bet right now you have someone on your team who is either considering leaving or you’re thinking of replacing them. How can you make retention a priority item on your ever-growing to-do list? It’s actually because your to-do list is so long that you need to prioritize keeping your employees and motivating them to perform at their best.

3 Ways to Reward Employees and Improve Retention

Frequent, meaningful conversations with employees. Gallup research also reveals that over half of employees (51%) who leave voluntarily say that in the three months before they left, neither their manager nor any other leader spoke with them about their job satisfaction or future with the organization.

1. Acknowledgment and recognition – Giving shoutouts at team meetings or leaving notes on a job well done goes a long way when it comes to team morale.

2. Opportunities for growth - You might also consider delegating more responsibility or leadership opportunities.

3. Professional development – Consider purchasing a course or educational resource to encourage your team members to continue learning and growing in their roles.

When you make keeping your team members with you a priority, you also keep Problem-solvers, Leaders, Customer-service, Morale, and Productivity which means if you lose team members and these other essential aspects of your business, you risk adding more to your to-do list. Remember to dm me on IG @stacytuschl ‘REWARD’ for the PDF 20 Ways to Reward Your Employees.

Avoiding conflict or difficult conversations with your team members isn’t going to magically make a situation better.  In fact, the longer you put it off, the worse it’s going to get.
With intentional communication strategies, you can let your team members know what needs to change in a caring and respectful way.

Things aren’t always done in alignment with your business best practices or company values. This could be because team members don’t fully believe that the system in place is essential or it could be because the system wasn’t clearly communicated.

In any case, the needs of the business need to be intentionally communicated and you can’t let that team member continue to not meet your expectations.

When you practice intentional communication guidelines, difficult conversations become easier and situations improve for everyone.

3 communication guidelines in this episode:

  • Be Honest – state the facts and honestly express the consequences of the person’s actions.

  • Use “I statements” – “I’ve noticed” “I believe” “I am in a difficult situation because of…” always avoid blaming or harmful, hurtful statements. If you aren’t able to maintain composure, postpone the conversation.

  • Use logic vs. emotion – acknowledge the emotion first with empathy and then move on to the logic/solution.

Taking the lead on improving communication will have a ripple effect on your team and clients.

Comment ‘COMMUNICATION’ on this Facebook Post in our Facebook group to receive the PDF with these 3 tips I discussed here and other helpful suggestions to keep in mind.

You probably have certain consistent responsibilities for your team members. But when you think about those requirements are the tasks that they’re assigned sales-focused and clearly defined toward a specific goal? My guess is probably not. You and your leaders need to be setting goals by looking at your data.

In today's episode, taken from our weekly live free training inside the Scale Your Small Business Facebook group, we’re talking about how to create KPIs.

Your team probably has tasks like posting on social media a certain number of times per week, sending emails to current customers, and assessing your most reliable source of lead generation.
But if their tasks aren’t goal oriented and sales-focused, they likely don’t feel very fired up about what they’re doing and can’t appreciate how the work they do contributes to the bigger picture of the success of your business.

From your perspective, it’s easy to feel frustrated outsourcing tasks to team members without being able to identify the return on that investment. When you set up KPIs that are clearly defined and sales-focused, everyone knows exactly what they are working towards and why.

Here are three key takeaways you can expect from this training:

1. How many KPI's should be assigned to each team member and how to decide where they need to focus.

2. Possible reasons KPI's don't get met and what to do if (when) that happens.

3. How to incorporate the KPI's for each team member into their performance reviews.

A small team that focuses intentionally on a few KPIs for each member will see quicker and more measurable results than a team of 20 who isn’t tracking KPIs.

To get started creating them for your business, head over to this Facebook post and comment METRICS to get a list of 75 ideas.

Especially as you are transferring responsibility to team members they won’t always do everything perfectly. Rather than doubting your decisions to delegate, you can see mistakes as a learning experience for everyone and a chance to increase your customer retention.

We’ve all had the experience of being so frustrated by a business’s mistake that we decide never to spend our time or money there again. But when you think back to those times, consider if it was truly that they made a mistake that was so off putting or if it was the way they handled it.

I bet that when a business that has delivered excellent services or products in the past takes ownership of their mistakes and offers a chance at reconciliation you would take it rather than searching for another provider of that offer.

In today's episode, taken from the weekly training inside the Scale Your Small Business Facebook group, I'm sharing three steps to turning mistakes into lifelong customers.

1. I'm revealing tips for how to actually plan for mistakes to happen and why it's so important that you do.

2. When a mistake does occur, you can take ownership in a professional way and I'll share what that has looked like in my businesses.

3. I'm sharing my thoughts on how to consider the needs and wants of your customer and offer a small opportunity to make an apology and show your appreciation for their continued business.

To get a copy of the "oops card" we use at my dance studio when a mistake happens (and it does) head on over and comment 'oops' on this post in the Facebook group and we'll send it to you!

Today we're talking all about how to test new marketing strategies (without tanking your results).

There are three main reasons to be cautious about jumping on every new marketing strategy you hear.

In today's episode, I'll tell you how I keep myself from getting tripped up with new strategies because of the three things I know about other entrepreneurs who share "what's working" for them.

Three key takeaways from this episode:

1. The advice I'm sharing here doesn't exclusively apply to marketing. You can use it to test and strategize with hiring, time management, etc.

2. When you need to try out a strategy and most importantly when you really don't.

3. If you decide to test something new, how to do so in a way that will be easy to track and eliminate confusion.

It's really easy to fall into thinking that every new strategy you hear is going to be "the thing" that blows your results out of the water. I hope you come away from this episode knowing exactly how to see new ideas as a theory and how to test them without wiping out the success you're already experiencing.

When the economic outlook is unpredictable, it’s normal to feel like you need to make some big changes in your business to drastically increase your revenue and create a safety net. But you’re already overworked and creating a new income stream seems nearly impossible with everything you already have on your plate.

Instead of doing more, you just need A Framework for Creating or Optimizing Your Best Seller.

Three key takeaways from this episode:

1. 3 questions to continually ask yourself that will keep you focused on what is most important.

2. A fill in the blank statement to keep consistent and continue slightly refining to be sure you are a business that stays afloat no matter what.

3. The next steps to take when you have your three questions answered and your statement solid.

There are many ways you can increase sales and revenue and improve your profit margin, no matter what the uncertain circumstances are that you find yourself in. And it doesn’t involve doing more work or creating something new. I'm sure you'll come away from this episode with some practical suggestions you can take action on right now to begin optimizing your best seller.

Remember you can comment ‘FRAMEWORK’ on this post to get the outline I mention here and some additional questions to ask yourself as you work through this process.

Becoming more productive really comes down to focus and clarity but with so many different things you could be working on, you’ll easily be pulled in too many directions.

In today's episode, I'm sharing with you the ways you can start working more efficiently which will ultimately mean more time and financial freedom.

Three tips to take away from this episode:

1. We have to remember that we are in control of our schedules. Make sure everyone on the team knows what they are working on and uses this important strategy for reducing distractions.

2. You want to hold your team accountable for completing their responsibilities. When you expect that they use this time management strategy I'm talking about here, you know what they are working on and when.

3. Intentionally create time in your schedule for the specific purpose I mention to prevent everyone from getting pulled away from their most important revenue-generating tasks to take care of something that could be done an hour or two later instead.

Just like so many other things in your business, intentional productivity is a system. When you take the steps to prioritize clarity and focus, you continue moving forward with your task completion and energetically. There is a PDF download that goes with this training. Head on over to this POST and comment PRODUCTIVITY to grab the list of even more tips.

This episode with (fellow Midwest) entrepreneur extraordinaire, Jenna Kutcher has been a long time in the making. Getting on her calendar is challenging because she's pretty well-known for her discretion in how she uses her time and energy, which is exactly why I needed to pick her brain.

With her new book, How Are You Really?, coming out in the next few days, I'm so glad she and I were finally able to connect as friends and entrepreneurs for this special conversation.

Three noteworthy gems you can expect to take away from this episode:

1. The trick your brain is playing on you when you witness the success of others and how to know what is actually meant for you.

2. Her tip for that drinking out of a firehouse feeling when you go to a mastermind type event and want to implement all of the ideas you hear.

3. The mindset shift to get us through the polarizing experience we face as female entrepreneurs and how to move forward with clarity.

And because she's the queen of reserving her calendar for what's most important, you can also expect to learn the mind-blowing way she suggests graciously declining when you need to say no to something out of alignment with your values.

This conversation is so meaningful and special and whether you're a brick and mortar business owner, digital, or a combination of both, you'll gain some powerful insight here.

Be sure to follow along with Jenna's adventures at jennakutcher.com and listen in to The Goal Digger podcast.

If your Facebook ads aren't working the way they used to, you'll definitely want to listen in for this conversation with Dave Fink, who believes the best kept marketing secret is in your mailbox.

As the CEO of Postie, a company reinventing direct mail for a digital world, Dave is bringing a wealth of knowledge to this episode about how small business owners can leverage this tried and true strategy.

Top three takeaways from this episode:

1. What type of businesses can use direct mail?

2. The budget range you can expect to need to get into direct mail marketing. Beyond that, we talk about the more important questions to be asking to test if it's the right thing for your business.

3. What effective testing looks like to assess what's working and what's not.

I got so much out of this conversation and my wheels are turning with how to use direct mail for either (or both!) my online and local businesses. There's something for everyone here. This is a bandwagon you won't want to miss!

One of the biggest problems I see, is owners holding on to their business as a baby. You have to let your business grow up. You can’t keep it a baby forever.

In today's episode, I’m teaching you how to let go of control through 4 phases of delegation.

3 key points to take away from today's training:

  • A lack of consistency in decision-making creates confusion around how much autonomy your team members have.

  • When you have a team but don't transfer any ownership, it's still you running the show. If you are delegating but balls are getting dropped with no follow through you aren't feeling confident you're delegating the right things.

  • When you use a system that includes the 4 phases of delegation I’m teaching today you’ll accomplish the three things most of the people we work with want: Growth, Profit, Flexibility

You deserve the time and financial freedom that systematic delegation will allow you.

1. What positions Heather hired when she started growing her team and how to translate her strategy into your own business.

3. The mindset shift that needs to happen to stop overthinking your choices and take the leaps to reach success.

I hear all the time “my team can’t make decisions without me.”

I always challenge the CEO to identify if that’s the real issue. Oftentimes it’s that they’re not ready to let go of control and are becoming the bottleneck for the team’s autonomy. It becomes so much easier to let go of control when you’ve gone through a specific decision-making process and are able to teach your team to do the same and set them up for success.

So today we’re talking about How to Overcome Indecision and Empower Your Team.

You think your team isn’t capable of making decisions. Or when they do, you question it and wonder why they did what they did. Especially when you are considering bringing a team member into a leadership role and you’re both unsure they can make decisions according to your standards and expectations, the prompts I’m suggesting here are helpful in reflecting on what stepping into that role would mean and will empower you both to make decisions confidently.

3 key takeaways you can expect from this training:

  1. The important role gut instinct plays in decision making. There is a deep connection between our gut and our minds. You can teach your team members to listen to their bodies.

In today's episode, I'm giving you four ways you can achieve exclusivity no matter what type of business you have.

There are many advantages to exclusivity and within Foot Traffic we found that our programs rose in popularity and increased enrollment when we assigned them entry requirements.

Three key points about exclusivity for small businesses:

1. Let's get clear on exactly how exclusive you need to be. I'll give you my suggestions for best business practices when it comes to which products need an element of exclusivity.

2. How do you let people know about the exclusivity of your offers? I'll be sharing with you here the phrases and language you can use to announce the options customers have for working with your business.

3. What do you need to do to implement? Depending on what you sell there are different strategies you can use. I'll give you examples of what these look like and how to get started.

I'm sure that within this episode and the four ways to achieve exclusivity in your business mentioned here you'll find something that works for you.

Without an executive assistant on your team, you are leaving money on the table by doing all the things instead of only the right things.

You thought you’d be further along in your business – more sales, more referrals, it seems like things should start to feel easier by now.

But your brain never shuts off, you’re convinced you’re always forgetting something, constantly checking your calendar, and getting interrupted by notifications.

This is not the way to run a successful business.

Imagine starting your work day and knowing exactly what you need to accomplish and even better knowing that when you get those things done, you’ll have completed tasks that are truly moving the needle.

That’s what’s possible when you have an A-player executive assistant supporting you and your productivity.

You know this is what you need. But where do you even start?
What if you spend all this time and energy trying to find and hire someone and it doesn’t work out? I've got you!

In today's episode, I'm outlining the exact system you need that will walk you through the whole process step-by-step.

3 key points about hiring an executive assistant:
1. At a very basic level, to prepare for hiring your EA you need to start with a job description. You can begin by doing a brain dump of all the things you need and want to get off your plate. Maybe it’s not a strength, takes you too much time, isn’t getting done consistently when it should be… get 30 minutes on your calendar to think through all the potential tasks an EA could do for you.

Now I want to tell you about this brand new system we’ve created for you that will take you from posting your job description to sending your star EA their offer letter. From creating a job description that attracts the right people to efficiently weeding out unqualified candidates, all the way through to crafting an offer letter that sets you and your star EA up for success, you’ll be telling all of your entrepreneurial friends about this system!

Head over to aplayerassistant.com to start this 14-day journey for yourself and the future success of your business.

You need to have an organization chart for your small business (even if you're still hiring).  When everyone reports to you there is no way to keep the expectations and communication clear.  You end up micromanaging and somehow it still seems like things aren’t getting done to your standards or your team is confused.

Imagine having a maximum of two people reporting back to you with a summary of the status of different projects. You still know about any challenges and the things are getting done. It just doesn’t come from 6 different people.

3 key insights in this episode:

1. You can have one person wearing multiple hats but you do not want multiple people sharing a position as a leader.

2. Having an effective org chart is a system including 4 phases that allow you to evaluate the right people in the right spots and plan your next steps. We'll dive into how to get started.

3. Once you have your first or revised version of your org chart, you need everyone on the same page. We'll talk in this episode about the final steps of the org chart creation system.

A strategically planned organization chart changes the whole business game when it comes to leveling up in accountability and efficiency.

You can find the video version of this training HERE inside the Scale Your Small Business Facebook group. Head over to the post using this link and comment ORG Chart to get a copy of ours to use as a model.

Welcome back to the Foot Traffic podcast!

Today we're talking all about entrepreneur burnout. First let me say, I've been a business owner for nearly 20 years. So of course I've experienced seasons of burnout.

Does this mean it's okay? No. It does mean the conversation around it needs to be normalized.

So that's exactly what I'm talking about here.

3 important takeaways about entrepreneur burnout:

1. To know what to do about it, first you have to know exactly what it is. I'm talking symptoms and how to know if you're experiencing entrepreneur burnout.

2. Once you identify that you're struggling, let's identify your next steps. Hint: it has very little to do with taking any actual action.

3. Most importantly you need to understand the catastrophic consequences of staying in burnout for too long.

Entrepreneur burnout is so much more than feeling tired. If this episode hits home for you, I encourage you to evaluate your situation and get help immediately. I'm offering some practical suggestions for you here too on what you can do to turn things around.

This episode is my honest review of Tony Robbins' business mastery.

It's been on my bucket list for a long time but I wasn't previously able to justify attending because it meant taking seven days away from my family. So when I had the chance to attend virtually, I jumped at it.

In this episode, I'm giving my candid feedback about whether or not this event was worth the investment by laying out all the pros and cons of the experience.

3 key takeaways to listen for in this episode:

1. Was it worth it? I'm sharing the action steps I always take when I attend an event like business mastery to make sure I maintain momentum and make back my investment.

2. The good, the bad, the ugly. There were some speakers that were really valuable, some repetition of basic things I needed reminders of, and one thing in particular that I really didn't like.

3. The major benefit of events versus free resources. I'm a huge fan of events versus podcasts and books for the exact reasons I'm sharing here.

If you have the chance to attend Business Mastery, of course, you'll have to decide for yourself if it will be worth it for you. Hopefully the pros and cons listed here will help you make an informed choice.

You know I'm all about systems. But how do they relate to creating confident employees? That's exactly what I'm going to dive into in today's episode.

This brilliant idea comes from a conference I attended recently. Even though I already implement so much system strategy, I chose to go to the systems breakout session because I always believe I can learn more and be even just a little bit better.

The system I'm sharing here proves that point.

3 important points on creating confident employees:

1. Promoting confidence also means encouraging problem solving. The strategy I'm sharing here outlines how to do both.

2. Why significant company values is critical for the success of this strategy.

3. What you need to evaluate about your own role in order to encourage ownership and accountability.

To receive a copy of potential values you can implement within your business, DM me (tag)StacyTuschl the word VALUES and I'll send it your way.

To really work efficiently and see the growth or even simply consistency you need to run a sustainable, profitable business, you absolutely need to set boundaries on your time and energy.

So in today's episode, we’re talking about exactly How to Protect Your Time by Saying No (without sounding like a jerk).

As a small business owner, you get a lot of different types of requests from a variety of sources and you’re a nice person so you say “yes” even when you need and want to say “no.”

  • You think saying yes to everything will mean more business.
  • You end up pulled in a million directions and feeling scattered.
  • Your productivity suffers.

Time that could be spent on your vision, goals, and revenue-generating activities goes down the drain because of other people’s requests.

Imagine how things could change if you knew exactly what to say to requests that aren’t the best use of your time without hurting anyone’s feelings or burning any bridges.

In this episode you'll learn how to:

  1. Say no graciously – you can say no and still communicate that you appreciate that they reached out/thought of you/sent an invitation.

  2. Blame it on your schedule – even if you realistically have “some space” the idea is you’re protecting your time and energy for the activities and tasks that light you up and actually need to get done.

  3. Refer them to your resources – granting requests is a great way to generate business and can be accomplished while still protecting your time. Refer them to your paid or free resources so they can keep in touch with you and familiarize themselves with your offers.

It is possible to maintain boundaries on your time and energy while also keeping relationships and building new ones.
